Are You Ready for Warehouse Automation? A Practical Checklist Before You Invest
When does a warehouse become “big enough” for automation?
It’s a question we hear often, but volume alone isn’t a particularly useful answer. An operation handling a few thousand parcels a day can require a surprising amount of labor if every package must be staged, identified, inspected, labeled, routed, and sorted manually. Meanwhile, a much higher-volume operation with predictable packages and a straightforward workflow may run efficiently with fewer interventions.
The better question is whether something about your current process is holding you back.
Maybe volume has grown, but your staffing hasn’t. Maybe one area is constantly buried while the rest of the line waits. Or maybe you’re spending a lot of labor on a process that really shouldn’t require that much human attention.
First, Get to Know Your Own Operation
This sounds painfully obvious, but it’s where many automation projects should begin.
How many packages are you processing on an average day? What about your busiest day? How many are you moving per hour? How much does that change during peak season?
Then look at what you’re processing. Five thousand uniform cartons and 5,000 mixed parcels are not the same workload. Size and weight ranges matter, but so do polybags, irregular pieces, barcode placement, damaged labels, and the packages your operators dread seeing come down the line.
These exceptions can tell you quite a bit about your operation.
This is also a good time to look at your current labor. How many people are involved in the process? How many hours does it take? Where are you using overtime? Are there areas that always need extra help when volume picks up?
You’re not trying to build a perfect spreadsheet of every second spent in the warehouse. You are trying to establish enough of a baseline to understand what “better” would actually mean.
Follow a Package
One of the simplest exercises is also one of the most useful: pick a package and walk with it.
Maybe it gets unloaded from a truck, moved to a staging area and identified. Someone inspects it or takes a photo. Another operator determines where it needs to go, applies a label and moves it into the appropriate sort. Eventually, it reaches its destination.
That isn’t an unusually high-volume operation. But there are a lot of steps packed into that journey.
At each one, ask why the package is being touched. Is someone moving it? Reading something? Making a decision? Correcting information? Waiting for another process?
Some of those touches are necessary. Some may be good candidates for automation. Others might be eliminated by changing the process itself.
This is where complexity starts to matter as much as volume. A relatively small operation can have a strong case for automation when every parcel requires multiple decisions and manual interventions.
Now Find Where the Process Breaks Down
Once you understand the workflow, spend some time watching where it struggles.
Packages piling up are an obvious clue, but bottlenecks aren’t always a mountain of boxes sitting on the floor. An operator may constantly wait for information before completing a task. Employees might regularly leave their stations to move product. One process may run perfectly until peak volume hits, while another needs manual intervention all day long.
The important thing is to look at the operation as a connected system.
Consider a parcel moving through induction, scanning, dimensioning, labeling, and sortation. You could install a sorter capable of processing 42,000 parcels per hour, but if the upstream process can only consistently feed it 10,000, you haven’t created a 42,000-piece-per-hour operation.
You’ve just purchased a very capable sorter that spends part of its day waiting for packages.
That’s an extreme example, but the principle applies at any scale. Making one part of an operation faster doesn’t necessarily make the whole operation faster. Sometimes it just moves the bottleneck.
Be Specific About What You Want Automation to Fix
“We need automation” isn’t much of a project brief.
“We’re regularly paying overtime because sortation can’t keep up with induction” gives you something to work with.
So does:
- Our operators spend too much time manually identifying parcels.
- Misroutes are creating rework.
- We can’t handle peak volume without adding another shift.
- This process requires more manual touches than it should.
- We want to increase volume without adding labor at the same rate.
Specific problems make it easier to evaluate potential solutions, but they also help you recognize when automation isn’t the right answer.
Sometimes the problem is the workflow. Sometimes it’s bad data, a layout issue or a process that has accumulated unnecessary steps over the years. Automating a bad process usually just gives you a faster bad process.
ROI is Bigger than Headcount
“How many people will this replace?”
It comes up in automation conversations for an obvious reason. Labor is expensive and easy to put into an ROI calculation. But if that’s the only number you’re looking at, you may lose a good portion of the value.
Start by calculating the labor that goes into the process today. How many employees are involved? For how many hours? How much overtime or seasonal labor is required?
Then look at what happens if some of those hours come back.
If automation saves 30 labor hours a week, perhaps those employees can move to an area that has been chronically understaffed. Maybe the operation can finish processing earlier, reduce overtime, or take an additional volume without immediately adding another employee.
Time has value even when it doesn’t result in a lower headcount.
Accuracy does too. So do additional capacity, fewer exceptions, and a process that doesn’t fall apart every time volume spikes.
A useful ROI calculation should reflect the reason you’re considering automation in the first place.
Get the Baseline Before You Change Anything
There’s another reason to do this homework before installing equipment: eventually, someone will ask whether the project worked.
You should be able to answer.
If the goal is throughput, establish your current packages per hour. If you’re trying to reduce labor, know the labor hours going into the process today. If errors are the problem, document the error or exception rate.
Otherwise, six months after installation, everyone may agree that the new process feels better without being able to show exactly what has changed.
That also makes it harder to decide what comes next.
Good automation projects create information you can use for the next decision. Establish a baseline, make the change, measure the result, and see where the operation’s new constraint appears.
Because there probably will be one.
You Don’t Have to Automate Everything At Once
For smaller and mid-sized operations especially, automation doesn’t have to mean one enormous project.
One real-world operation we’ve worked with took a phased approach. The priority was simply improving how product moved, so conveyors came first. Later, readers were added to automatically capture package information. With the movement and data pieces in place, automated sortation became a logical next step.
Move the product. Read the product. Then use that information to decide where it goes.
None of those phases had to solve every future problem on day one. Each solved something useful while creating a foundation for the next improvement.
That’s the basic idea behind modular automation. Start with the constraint you have now but understand how that investment fits into a larger system if your needs change.
Future-Proofing Doesn’t Mean Buying Your Future Warehouse Today
It’s tempting to spec equipment around where you hope the business will be five years from now. Some growth planning is obviously necessary, but there’s a difference between leaving yourself room to grow and paying today for capacity you may never need.
Instead, look at your options.
Can capacity be added later? Can the equipment integrate with other systems? Could it move to another line? If your primary operation eventually outgrows it, could the equipment still be useful somewhere else?
We’ve seen companies do exactly that. As the main operation grew into higher-volume equipment, an earlier system didn’t get thrown away. It moved to another location where its capacity was still a good fit.
That’s future-proofing too.
The goal isn’t to predict your operation perfectly. It’s to avoid boxing yourself in.
One Last Check: Is the Facility Ready?
There are also some decidedly less exciting questions that need answers.
Do you have the floor space? What are the electrical and network requirements? Is there enough room for staging? Can employees safely access the equipment? What about maintenance?
Then there’s your data infrastructure. If an automated system needs information to identify, label or route a parcel, where is that information coming from? What existing software will the equipment need to communicate with?
You don’t necessarily need every detail figured out before talking to an automation provider. You should, however, know enough about your current environment to have a productive conversation.
The more accurate information you can provide, the easier it is to specify something that actually fits.

If you’re considering automation, use this as a gut check before you start comparing solutions.
Your Operation
- We know our average and peak throughput.
- We know how throughput changes throughout the day, week, or season.
- We understand our actual package mix, including exceptions and difficult pieces.
- We’ve documented the current workflow from beginning to end.
Your Problem
- We know where work regularly slows down or piles up.
- We understand how many manual touches the current process requires.
- We can clearly describe the operational problem we want to solve.
- We’ve considered whether the process itself could be improved before automating it.
Your Baseline
- We understand the labor and processing time required today.
- We have baseline data tied to the problem we’re trying to improve.
- We know how we’ll measure whether the project was successful.
Your Facility
- We know how much floor space is realistically available.
- We understand our existing software and data environment.
- We’ve identified any major facility or integration limitations.
Your Next Step
- We know what a realistic first phase could look like.
- We’ve considered how the solution could expand or integrate later.
- We know what additional capacity we realistically expect to need.
Can’t check every box? That’s okay. In fact, now you have a useful list of what to investigate before you start comparing equipment.
There isn’t a universal package count that determines when a facility is ready for automation. What matters is whether you understand your operation well enough to identify the constraint, explain what it’s costing you, and define what better performance would look like.
